Disclaimer: This article proposes a 10-dimension framework for evaluating agentic-ready SaaS platforms. It’s for product leaders, architects, and enterprise buyers — not for stock grading or trading decisions.

The SaaS-Pocalypse Narrative

SaaS-Pocalypse

Hundreds of billions in Enterprise SaaS market cap have evaporated. Commentators call it the SaaS-Pocalypse.

The main stream analysts attributed it to the rise of AI agents, represented by Claude Cowork, that can do the work of humans and creating softwares on their own. Anthropic-style agents log into multiple tools, pull reports, update records, and send follow-ups. Tasks that once justified dozens of SaaS seats per team. Customer-support agents auto-resolve tickets across systems without a human ever opening the UI.

Another opinion I like is that the coding agents became so powerful that more smaller softwares were created to challenge the incumbents. Or users can create their own software with AI agents to replace the omnipotent SaaS leaders.

Either way, the SaaS industry is undergoing a massive transformation. It is hard to see it was coming even 6 months ago.

The Billion Dollar Question

In a world where AI agents can do the work of humans and creating softwares on their own, what makes an enterprise software platform survive?

The System of Record / System of Engagement / System of Intelligence layering has deep roots. Geoffrey Moore’s enterprise architecture work laid the foundation. Industry analysts refined it. More recently, Singaporean investor Adam Khoo applied the SoR/SoE/SoI lens to evaluate software stocks under AI disruption in his “Software Stocks Going to Zero?” analysis.

Adam’s main argument is that platforms anchored in SoR with deep workflows are structurally more resilient than tools providing a UI layer. He contrasts deep ERP and vertical platforms (high SoR, high data-model depth) with creative-tools companies that are mostly Systems of Engagement — where generative AI can replicate core tasks, threatening the platform’s reason for being.

This article extends that idea beyond the technology, also in the direction of Business and IT processes and Human factors — how we design for human-AI interaction, governance, and safety.

The Trade-offs

The framework’s most valuable use: surfacing strategic trade-offs. Strong scores on one dimension often conflict with another. These tensions are not problems to solve. They are strategic choices to make. The framework surfaces them before you discover them mid-implementation.

Legacy systems with the richest data models often have the worst APIs. The deeper the record, the harder to expose cleanly.

Strategic implications: Platforms must invest in API modernisation without simplifying the underlying model. Half-hearted APIs that expose only 30% of functionality create a “worst of both worlds.”

Giving agents more autonomy (Dim 8) directly tensions with governance controls (Dim 9). More freedom means more risk surface.

Strategic implications: The resolution isn’t picking one — it’s building graduated autonomy with governance controls that scale proportionally to the autonomy level granted.

Cross-customer intelligence (Dim 6’s network layer) requires data aggregation, which conflicts with enterprise data sovereignty and regulatory constraints.

Strategic implications: Federated learning, differential privacy, and opt-in benchmarking programs are the enabling technologies, but they add architectural complexity.

Technology

System of Record Strength

Definitions: The depth and centrality of authoritative, transactional data a platform holds.

Examples: ERP and HCM suites store legal ledgers, payroll, compliance, and tax records. Replacing them means migrating years of history, retraining staff, and re-certifying compliance. Vertical systems like banking cores or pharma trial platforms carry regulatory expectations for data retention, audit, and reporting.

Agents sit on top of these systems. They automate closing the books or generating management reports. But the System of Record underneath stays critical and sticky.

Maturity indicators:

  • Strong: Legally authoritative records. Migration requires multi-year replatforming and auditor re-certification.
  • Moderate: Important operational data but not the legal system of record. Migration painful but feasible in months.
  • Weak: Derivative or reproducible data. Minimal switching cost.

System of Engagement Readiness

Definitions: How easily the platform’s interaction layer can be mediated by agents.

Examples: A ticketing system where every UI action — assign, close, escalate — maps to a documented API. An AI agent triages and resolves tickets without human clicks. Compare that to a bespoke internal tool with business logic in client-side JavaScript and no APIs. Agents must screen-scrape. Brittle and risky.

The thesis that SoE is easiest to disrupt holds — but only with a clean programmatic path. Platforms exposing stable APIs and events are agent-friendly. Those that don’t get bypassed by external orchestration layers.

Maturity indicators:

  • Strong: 90%+ of UI actions available via stable, versioned APIs with event streams and webhooks.
  • Moderate: Core actions available via API. Edge cases and admin functions still require the UI.
  • Weak: No API or basic CRUD only. Agents must screen-scrape or use RPA.

System of Intelligence Readiness

Definitions: The platform’s capacity to host or integrate agentic decision-making.

Examples: A platform with a native agent studio: customers define multi-step workflows like “detect invoice anomalies, cross-check contracts, propose adjustments” using built-in tools and LLMs. Compare that to legacy SaaS offering point recommendations in a UI with no way to chain them into agent actions.

High marks go to platforms embedding intelligent automation into workflows. Model-agnostic. Observable. With guardrails.

Maturity indicators:

  • Strong: Native agent authoring, multi-step orchestration, model-agnostic, with observability and guardrails built in.
  • Moderate: Pre-built AI features (recommendations, predictions) but no customer-configurable agent capabilities.
  • Weak: AI limited to a single “summarise” or “suggest” feature with no workflow integration.

Domain and Data-Model Depth

Definitions: The richness of schemas, reference data, and process templates.

Examples: A life-sciences CRM models clinical trial phases, regulatory interactions, and medical hierarchies. A generic CRM knows “account, contact, opportunity.” A utility billing system captures tariffs, meter hierarchies, regulatory surcharges, and multi-jurisdiction tax rules. A simple invoicing app does not.

Deep models make it harder for a generic AI agent plus a database to replicate the platform’s value. Vertical software players with dense SoRs are more resilient than horizontal, thin-schema tools.

Maturity indicators:

  • Strong: Hundreds of domain-specific entities, reference data tables, and process templates encoding years of industry knowledge.
  • Moderate: Some domain specificity but largely configurable generic objects.
  • Weak: Generic schema with minimal domain awareness. A spreadsheet could serve the same function.

AI Infrastructure & Data Intelligence

Definition: The robustness of AI plumbing, integrations, and compounding cross-customer intelligence.

This dimension combines two tightly coupled concerns. First, the technical infrastructure enabling agents: model access, retrieval, tool-calling, observability. Second, data network effects making the platform smarter as more customers use it.

Infrastructure layer examples:

  • Built-in connectors to multiple model providers. A retrieval layer over first-party data. Secure tool-calling and tracing. Agents act confidently across the customer’s stack.
  • A single “Ask AI” button wired to one LLM. No observability. No fine-grained permissions. No integration beyond summarising screens.

Data intelligence layer examples:

  • A procurement platform where anonymised spend data across thousands of companies makes price benchmarking and supplier risk scoring far more accurate than any single company’s data.
  • A cybersecurity platform where shared threat intelligence enables faster detection for every participant.
  • A project management tool with fully isolated tenant data. No cross-customer learning. The platform is no better for its 10,000th customer than its 10th.

Platforms with strong data network effects don’t resist agentic disruption — they benefit from it. More agent activity generates more data. Better models. More effective agents. A virtuous cycle that a standalone agent with a fresh database cannot replicate.

The differentiator is often architecture — data pipelines, integration patterns, observability, security — not which model a vendor uses. When agents run on a platform with network effects, they inherit collective intelligence that a generic orchestrator cannot access.

Maturity indicators:

  • Strong: Multi-model support, RAG infrastructure, secure tool-calling, full observability, fine-grained agent permissions — plus active cross-customer intelligence with proper privacy controls.
  • Moderate: Single-model integration with basic logging and some API extensibility. Aggregate data used for internal product improvement, not direct customer value.
  • Weak: No agent infrastructure. AI features are isolated UI widgets. Fully isolated single-tenant data with no network learning.

Process

Agent-Aligned Monetisation

Definition: How well the revenue model matches agent-driven usage patterns in the pricing strategy and business operations.

Examples: A support platform charging per resolved case or agent action bundle — not per named human user. Customers deploy many virtual agents without exploding licence counts. Compare that to strict per-seat pricing. If one AI handles 50 people’s workload, the customer either overpays or churns.

The question: Does the pricing model assume humans are the primary actors, or can it flex to autonomous agents?

Maturity indicators:

  • Strong: Consumption, outcome, or hybrid pricing that accommodates agent-driven usage alongside human usage.
  • Moderate: Per-seat pricing with emerging “agent seat” or “digital worker” SKUs.
  • Weak: Strict per-human-seat pricing with no path to agent-friendly economics.

Ecosystem Orchestration Capability

Definition: The platform’s ability to orchestrate agents and services in a complex process across a wider ecosystem.

Examples: A customer deploys a “collections agent” that talks to their ERP, CRM, and email system. It coordinates with a banking partner’s agent to reconcile payments. Clear identity and permissions throughout. A marketplace where ISVs publish specialised agents — tax engine, translation — plugged into customer workflows with configurable scopes and guardrails.

Enterprises won’t have one big agent. They’ll have many specialised agents. Platforms that securely orchestrate internal and external agents become central hubs.

Maturity indicators:

  • Strong: Multi-agent orchestration with identity federation, cross-vendor interoperability, configurable scopes, and an agent marketplace.
  • Moderate: Internal agent coordination supported. External agent integration limited. Partner integrations are point-to-point.
  • Weak: Closed system. No concept of external agents or multi-agent coordination.

Workflow Complexity & Reversibility

Definition: The depth of workflows and processes and how easily agent actions can be undone.

Examples: A procure-to-pay process: the agent coordinates requisitions, approvals, purchase orders, goods receipts, invoice matching, and payments. Some steps are reversible (draft creation). Others are not (payments sent, statutory postings).

A customer-support workflow: closing a ticket is reversible. Making a commitment — issuing a refund, giving a discount — may not be.

Give agents high autonomy on reversible steps. Auto-close tickets meeting strict criteria. Keep tighter human control on irreversible decisions. Issue refunds above a threshold only with approval. Platforms that model workflows with explicit reversibility metadata provide safer ground for agents.

Maturity indicators:

  • Strong: Workflow model tags each step’s reversibility, downstream dependencies, and blast radius. Autonomy policies reference these tags.
  • Moderate: Workflows modelled but reversibility is implicit. Humans assess risk manually per process.
  • Weak: Flat task lists with no concept of step interconnection, downstream impact, or reversibility.

People

Human-AI Interaction Quality

Definition: How well the platform supports trustworthy collaboration between humans and agents.

Examples: A sales platform where managers see a mission-control view of all AI agents working leads. Which accounts they’re touching. What messages they’re sending. What exceptions they’ve escalated. Human supervisors intervene, correct, or re-prioritise.

A finance tool where the agent drafts a monthly close plan, explains adjustments, and offers drill-downs to ledger entries and source documents.

Governance & Safety Readiness

Definition: The platform’s ability to support safe autonomy aligned with governance frameworks.

Singapore’s Model AI Governance Framework for Agentic AI is the most operationally specific governance framework for agentic systems today. Its four dimensions map naturally to the EU AI Act’s risk-classification tiers and NIST AI RMF’s governance functions.

Pillar 1: Assess and bound risks upfront

This dimension emphasises identifying unique agentic risks early, using the design phase to strictly limit an agent’s scope of impact while ensuring every action remains traceable and controllable.

Examples: Before deploying an agent that adjusts credit limits, a bank classifies it as high-risk. It runs only in a sandbox first. It can never increase limits beyond predefined caps. It logs all decisions for audit. A marketing agent gets broader autonomy for drafting email campaigns but must still obey brand and compliance filters.

Pillar 2: Ensure meaningful human accountability

Autonomy does not absolve liability. Organisations must explicitly assign human accountability for every agent’s actions across its lifecycle and implement checks to prevent “automation bias” from rendering human oversight symbolic.

Examples: A supply-chain agent placing orders assigns a specific role — regional operations manager — as accountable. Multi-million-dollar commitments always require human sign-off. For an HR Q&A agent, the HR department retains responsibility for content policy and reviews feedback regularly.

Pillar 3: Implement technical controls and processes

This dimension requires organisations to implement technical controls and processes that ensure accountability and traceability. These controls should be embedded throughout the agent lifecycle, from design and development to deployment and operation.

Examples: Policy-as-code. Runtime monitors detecting unusual agent behaviour like sudden spikes in operations. A kill-switch that revokes the agent’s credentials instantly. Compare that to an “AI assistant” with no logs, no rate limits, and no tenant isolation.

Pillar 4: Enable end-user responsibility

This dimension emphasises the importance of empowering end-users to understand, monitor, and control the AI systems they interact with. It also requires organisations to provide appropriate training and support to ensure that users can use these systems safely and effectively.

Examples: A customer-success agent labels responses as AI-generated. It shows how decisions were made. It provides one-click escalation to a human. Users receive training on what the agent can and cannot do.

Maturity indicators:

  • Strong: All four pillars implemented. Configurable risk classification. Designated accountability roles. Runtime technical controls. User-facing transparency. Auditable and compliant with multiple regulatory frameworks.
  • Moderate: Some controls in place (logging, basic permissions) but not mapped to governance frameworks or risk tiers.
  • Weak: No governance infrastructure. Agents operate without logging, accountability, risk classification, or user transparency.

Putting It All Together

Case Study

A mid-size manufacturer ($500M revenue, 2,000 employees) is evaluating two platforms for finance and procurement. The goal: deploy AI agents to automate 60% of procure-to-pay and financial close within 18 months.

What a traditional RFP would miss:

A conventional evaluation favours Platform Beta for its modern architecture and API-first design. The 10-dimension framework surfaces deeper truths:

  • Platform Alpha’s SoR depth, data network effects, and workflow reversibility create structural advantages invisible in a feature-comparison spreadsheet.
  • Platform Beta’s governance gap and thin domain model become liabilities as agent autonomy increases. The manufacturer hits governance ceilings at Level 3+ autonomy.
  • The trade-off between Alpha’s weak SoE and strong SoR means the manufacturer may need integration middleware to unlock agent potential on top of Alpha’s records.

The manufacturer might choose Alpha as the system of record with Beta’s agent SDK as the orchestration layer. A two-platform architecture scoring well across all 10 dimensions. The framework makes this composite strategy visible.

For Product and Platform Teams

A horizontal SaaS team realises they are strong on SoE but weak on SoR and governance. They decide to deepen their domain model in one or two verticals and invest in governance tooling — logs, kill-switches, autonomy config — to become a trusted agent host.

An ERP team sees strength on SoR and workflows but weakness on human-AI interaction. They prioritise building a mission-control view, clear autonomy levels per process, and better transparency into agent reasoning.

Teams can use this framework to identify which trade-offs they’re making implicitly. Then decide which to resolve vs which to accept as strategic positioning.

Conclusion

A thin, UI-centric SaaS tool that doesn’t own critical data or workflows sees usage fall. Customers replace its interface with agents calling directly into underlying systems.

A deep enterprise platform with strong records, workflows, governance, and agentic UX sees usage rise. Customers make it the core substrate for their AI workers.

The real SaaS-Pocalypse is not that software is dead. It’s that our criteria for what makes software good have changed.

The platforms most at risk are not the ones AI disrupts directly. It’s the ones that fail to become the substrate agents run on. The threat isn’t replacement. It’s irrelevance through bypassing.

Winners combine deep data and workflows with thoughtful human-AI interaction and governance strong enough to trust agents with real work. They won’t survive the SaaS-Pocalypse. They’ll be the operating systems of an economy running on AI workers.

Indeed, all these quality can be achieved by using AI analytic and coding agents, even if not completely autonomously. The eventual success of SaaS companies will depend on their ability and agility to transform themselves to be the operating systems of an economy running on AI workers.
